Beneath the burned mansion, water moves through old stone like a second heartbeat. The basement was built to carry ash, rain, and secrets away from the rooms above, but its channels have become a living mechanism that no longer obeys the dead household.
This scene is the mansion’s working foundation: a flooded circuit of cisterns, counterweights, basins, and buried passages. The four marked areas form one connected machine, while S1-E5–S1-E9 are exploratory side rooms that reveal the Ash family’s history, supplies, rites, survivors, and buried engine.
How to run the scene: Treat the basement as a place the party can understand gradually. The water carries information from the Ash Intake to the Twelvefold Sump, the Counterweight Gallery provides the pattern, and the Ash Lift is the visible route upward. Let the players move between these spaces, compare marks, test the machinery, and decide whether to divide their attention. The map should feel interconnected rather than linear; a clue learned in one room should make another room more intelligible.
Start the machine: S1-E1 through S1-E3
The Twelvefold Alignment is not the opening check. First, get the first three rooms working together.
S1-E1 — The Ash Intake: Inspect the twelve wheels, identify the matched marks, and turn the first wheel so its ripple travels downstream.
S1-E2 — The Counterweight Gallery: Read the counterweight scratches and diagram, establish the pair order, and use the caller’s bell-pulls to relay that order between rooms.
S1-E3 — The Twelvefold Sump: Follow the ripples from the Intake, set the matching basin-stones, and keep the opposite ledges coordinated while the submerged threat reacts.
Once S1-E1 through S1-E3 are active and the party has a usable sequence, begin the Twelvefold Alignment. The challenge represents completing the machine, not discovering how it works. A failure raises pressure and brings the guardian closer, but never removes the route forward.
Primary objective
Activate S1-E1 through S1-E3, complete the Twelvefold Alignment, and open the Ash Lift. Use the S1-E1, S1-E2, and S1-E3 map keys to establish the machine before using the Scene 1 challenge artifact for the final alignment; use the S1-E4 challenge artifact for opening the lift.
Scene flow
OrientS1-E1 shows that the wheels and ash-marks are paired. S1-E2 reveals that the counterweights encode the order.
CoordinateThe party carries the sequence into S1-E3, where the flooded basins and opposite ledges make the machine physical and immediate.
EscalateFailures raise the water and bring the submerged guardian closer. Pressure should change the tactical situation, not erase choices.
AdvanceS1-E4 opens the vertical spine of the mansion. The party may search the side rooms first, but the lift remains the clear forward route.
Pacing and delay
When the party waits, circles, or retreats, advance the flood, disturb a submerged surface, or let the mansion answer with a distant mechanism. Add a moderate complication or combat only when the fiction supports it. Never lock the lift, delete a clue, or make a failed challenge the end of the adventure.
Use the side rooms: S1-E5–S1-E9 are not mandatory challenge rooms. Use them for atmosphere, evidence, salvage, roleplay, and optional clues that make the Ash Mansion feel inhabited by its past.

To the next keeper of the mansion,
Do not force the Twelvefold Alignment from the hall. The first three rooms must answer one another before the machine will hold: begin at the Ash Intake, carry the mark through the Counterweight Gallery, and finish at the Twelvefold Sump. If the ripples return out of order, stop. The house is listening, and it will close its doors around anyone who mistakes noise for a signal.
When all three rooms answer, turn the final wheel once and leave the keyhole untouched until the bell sounds.

Challenge 1: The Twelvefold Alignment
Primary CheckThievery, Crafting, or Athletics DC 16 to set a matching mark; Perception DC 16 to call the correct pair.
The party coordinates the Intake, Counterweight Gallery, and Twelvefold Sump as one mechanism. Each round, the caller identifies a mark and the teams set its matching pair. Achieve 6 successes before 3 failures. A failed check raises the flood one step and advances the submerged threat, but the alignment always remains solvable.
Critical SuccessThe water drops immediately after the final pair, the Ash Lift opens, and the party gains a clear route through the basement.
SuccessOne matching pair is set and the next mark becomes available.
FailureThe flood rises one step and the next check is made under worsening footing.
Critical FailureThe mechanism bucks violently. Count 1 failure, raise the flood one additional step, and advance the submerged threat.
